Why I Refused to Size a TikTok Shop Opportunity on a Sales Call
A marketing exec asked me to size the TikTok Shop opportunity for pet supplies. I was 90% sure of the answer and refused to give it. Ten minutes later we were reading a full opportunity report built from live marketplace data instead.
A marketing exec asked me to size the TikTok Shop opportunity for pet supplies on an evaluation call. I was 90% sure of the answer and refused to give it. Instead I asked for ten minutes, connected Claude Code to Cruva's marketplace data, and came back with a full opportunity report we walked through together. I could have been 90% right in 30 seconds. I would rather be 100% right in ten minutes.
Key takeaways:
- On an evaluation call, the urge is to answer fast to prove you know the space. Resist it.
- A live opportunity report covers market TAM, industry concentration and barriers to entry, creator GMV breakdowns, and comps on the top 10% of brands.
- With Claude Code connected to marketplace data, that report takes ten minutes, not a week.
- The standard for advice about someone else's brand is right, not mostly right.
This is a short story about a sales call, but the point is about what the standard should be when a brand asks you a question that will shape their budget.
What happened on the call?
The exec's company was deciding whether to bring me on. Part way through, he asked me to size the TikTok Shop opportunity for pet supplies.
I had a number in my head. I have spent enough time in the category data to be roughly right about most categories on sight, and I was about 90% sure of this one.
The instinctive move on an evaluation call is to flex domain expertise. Answer quickly, show you know the space, move on. I could have done that and been mostly right.
But mostly right is not the standard you want to be held to when it comes to your brand. And it is not the standard I want to be held to when it is someone else's.
So I told him to give me ten minutes.
What did I do with the ten minutes?
I loaded Claude Code in the background, connected it directly to Cruva's TikTok Shop marketplace data, and spun up a full opportunity report on the category.
Here is what it came back with:
- Market TAM. The size of the category on TikTok Shop, from the marketplace data rather than a top down estimate.
- Industry concentration and barriers to entry. How much of the category the leading brands hold, and what a new entrant would be up against.
- Creator GMV breakdowns. How affiliate revenue is distributed across creators in the category, which tells you what kind of creator program you would need.
- Comps analysis on the top 10% of brands. What the brands at the top of the category actually look like, so the exec could benchmark his own brand against them.
Then we walked through the report together in real time.
Why does the report beat the instinct?
The instinct gives you a number. The report gives you a number and the structure behind it, which is the part the exec actually needed to make a decision.
A TAM figure on its own does not tell you whether to enter a category. Concentration tells you whether the category is winnable. Creator GMV distribution tells you what the affiliate program has to look like to compete. Comps tell you what good looks like at the top. Put together, they turn "is there an opportunity" into "here is what it would take."
And the difference in time was ten minutes. That is the part that has changed. A year ago, the honest answer to "size this category" was "give me a week." Now it is "give me ten minutes." When the honest answer is that cheap, there is no excuse for the guess.
What does this mean for how brands should work?
The same report I ran on that call is the one a brand should run before it picks a launch product, enters a new category, or sets a budget. The market sizing question comes up constantly and most of the time it gets answered from instinct, because the data felt expensive to pull.
It is not expensive anymore. The competitive analysis workflow is the same idea applied to a set of named competitors, and the two together cover most of the "should we, and against whom" questions a brand faces on TikTok Shop.
There is a broader point here about what to expect from an advisor. The value is no longer in knowing the number off the top of your head. It is in having the system that produces the right number on demand and knowing how to read it. If you are choosing between advisors and software for this kind of question, the AI advisory versus AI software comparison lays out when each one is the right call.
Frequently asked questions
What is a TikTok Shop opportunity report?
It is a structured read of a category on TikTok Shop built from marketplace data: market TAM, industry concentration and barriers to entry, creator GMV breakdowns, and a comps analysis on the top 10% of brands. It answers whether and how a brand should enter.
How was the report generated in ten minutes?
Claude Code was connected directly to Cruva's TikTok Shop marketplace data. Once the connection exists, pulling the category data and assembling it into a report is a single run rather than a research project.
Why not just answer from experience?
Experience gets you mostly right. On a decision about someone else's brand, mostly right is not the standard. Live data closes the gap between a confident guess and a defensible answer.
Does this only apply to sales calls?
No. The same report is what a brand should run before choosing a launch product, entering a new category, or sizing a budget. The sales call is just where the difference between a guess and a report is most visible.
What data source do I need?
You need access to TikTok Shop marketplace data at the category and brand level. Cruva exposes this, and Claude Code can connect to it directly to run the analysis.

Get the answer, not the guess
If you are sizing a category, a launch, or a budget on TikTok Shop, we can run the same report against your category on the first call. Clankers AI advisory starts with the data, then builds the systems so your team can run it themselves.
