Most affiliate programs put their effort into the front of the funnel: finding creators, sending invites, approving samples. Then the product ships and the program goes quiet. The creator has the product, no guidance, no reminder, and no reason to post beyond the commission.

Across the programs I have audited, that silence is where post rates collapse. The brands that get creators posting consistently are the ones that treat sample approval as the start of a sequence rather than the end of one. What are the four stages?

1. Send unique creative briefs per sampled product

I set up conditions that send a specific creative brief only when a creator gets approved for a specific sample.

This lets me personalize hooks, selling points, and content guidance for every product I am sampling in my catalogue. A creator approved for product A receives the brief for product A, with the hooks that have worked for that product and the selling points that matter to its buyer. A creator approved for product B receives a different brief.

2. Remind creators to post

Reminders that arrive before the product does are noise. So I set up time delays that wait to remind creators until they have received the product.

After delivery, I set recurring reminders that wait 3 days, check the creator's posting status, and send a reminder only if they have not posted. Creators who have already posted never see a reminder.

This is how I stay on top of unresponsive creators and get as close to a 100% post rate as possible. The automation does the checking, so no one on the team is manually scanning a list of shipped samples to see who has gone quiet.

3. Engage creators to post again

In this stage the workflow identifies whether each creator has posted, and branches.

If they have not posted, I target those statuses within TikTok based on whether it has been longer than 14 days, which is the TikTok allotted content window, and remind them again.

If they have posted, I split them into two cohorts:

  1. Creators who have posted but made no sales
  2. Creators who have posted and done over $100 in sales in the last 7 days

Each cohort gets a different next message.

For creators who posted and made no sales, I send additional hooks and unique selling points to help them convert better. Their content is live, so the problem is the angle, and the fix is more guidance.

For creators who converted $100 in the last 7 days, I invite them into my VIP and Discord program. I use $100 as the benchmark because it identifies creators who have potential, which lets my community managers invest their time in creator education intentionally rather than spreading it across everyone who posted.

4. Capture top performers into retainers

Across all cohorts, the workflow monitors for creators crossing $1000 in GMV. I use that amount as an indicator that a creator is a top 10% affiliate.

When a creator crosses it, the workflow asks them to email my affiliate manager to discuss retainer opportunities.

This is a quid pro quo. I want to heavily reward my top affiliates and lock them into a longer-term agreement, so my future revenue is protected against affiliate churn. A top performer who leaves for a competitor's better offer takes their audience with them. A top performer on a retainer stays.
